Let's talk about the most expensive lie in your sales org.

It's not the forecast. It's not the value prop. It's the myth of "SDR-AE alignment".

You know the drill. You have a weekly meeting where the SDRs complain about AEs not following up. The AEs complain the leads are garbage. A manager draws a funnel on a whiteboard, says "we need to be more aligned", and everyone goes back to their desk to resent each other in silence.

This isn't alignment. It's a ceasefire. And it's costing you deals.

The problem is that you treat the SDR and the AE like two separate stations on an assembly line. The SDR finds a part, puts it on the conveyor belt, and hopes for the best. The AE picks it up, inspects it, and half the time, throws it in the scrap heap. It's transactional, inefficient, and creates zero ownership.

You don't need alignment. You need a pact.

An alignment is a vague goal. A pact is a binding contract. It's a set of rules, co-created and ruthlessly enforced, that turns an SDR and an AE into a single revenue-generating unit. A pod.

From Handoff to Partnership

Your current "handoff" is a disaster. As we've said before, "Your Handoff Isn't a Transfer. It's a Fumble." The SDR sends over a name and a few bullet points. The AE glances at it five minutes before the call. There's no shared context, no strategy, no partnership.

A pact redefines this relationship. The SDR isn't a junior appointment setter. The AE isn't a diva closer who can't be bothered with the details.

They are partners in crime. The SDR is the scout, mapping the terrain and identifying high-value targets. The AE is the sniper, taking the shot with precision based on the scout's intel. If the intel is bad, the sniper misses. If the sniper can't shoot straight, the intel is wasted. They succeed or fail together.

Here's what goes into a real SDR-AE pact.

The Three Pillars of a Sales Pact

This isn't a 20-page document. It's a one-page agreement, maybe even just a shared understanding, built on three non-negotiable pillars.

1. A Co-Owned Definition of "Opportunity"

Your marketing-defined MQL is useless here. Your BANT checklist is a start, but it's lazy. A pact requires a definition of an opportunity that is so sharp, it bleeds.

It's not enough to know their budget. You need to know where that budget is coming from.

It's not enough to know their timeline. You need to know what happens if they miss it.

It's not enough to know the pain. You need to know who gets fired if the pain isn't solved.

The SDR and AE sit down and build this definition together.

Bad Definition: "VP level or above at a company with 500+ employees, has budget and a project in the next 6 months."
Pact-Driven Definition: "VP of Ops at a logistics company who has explicitly stated that 'manual shipment tracking' is one of their top 3 stated priorities for H2. Must be able to articulate the cost of this problem in terms of either man-hours or customer churn. We must have the name of the economic buyer before booking the meeting, even if we haven't spoken to them yet."

See the difference? One is a demographic. The other is a diagnosis. The AE helps the SDR understand what real business pain sounds like, and the SDR commits to not booking meetings until they hear it.

2. Ironclad Rules of Engagement

This is where the blame game dies. You replace assumptions with agreements.

AE Commitment: "I will accept or reject every meeting within 4 business hours of it being booked. If I reject it, I will provide a minimum of two sentences explaining why it did not meet our pact's definition. 'Not a fit' is not an acceptable reason." This feedback is gold. It's how SDRs get better.
SDR Commitment: "I will provide a 3-bullet 'Pre-Brief' in the meeting invite. It will contain: 1) The Stated Pain, 2) The Business Impact, and 3) The Agreed Next Step that led to this meeting. I will not book a meeting if I cannot fill out these three bullets." This forces the SDR to have a real conversation, not just find a warm body.
The Joint Strategy Session: Once a week, for 30 minutes, the pod meets. They don't review every lead. They review their top 5 target accounts for the next week. The AE provides strategic oversight ("Don't go after the VP of IT, their whole department is in a re-org. Go after the Head of Product instead."). The SDR provides ground-level intel ("I found three of their engineers complaining about their current tool on Reddit."). This is how you navigate the fact that "Your Sales Territory Isn't a Map. It's a Minefield."

3. Shared Success Metrics

Stop paying SDRs just for booking meetings. It's a recipe for garbage pipeline. As we've said, "Your Pipeline Isn't Fat. It's Full of Empty Calories."

A portion of the SDR's compensation must be tied to the same metric as the AE: qualified pipeline or even closed revenue. Yes, this is harder to track. Do it anyway.

When the SDR gets a kicker for a deal that closes, they stop thinking about volume and start thinking about quality. They start asking the AE, "What can I do to help you move the Acme deal forward?" They become invested. The AE, in turn, is more willing to invest time in coaching the SDR, because the SDR's success is now directly tied to their own paycheck.

This isn't about micromanagement. It's about creating a system where the incentives of both roles are perfectly aligned. Win together, lose together.

Stop accepting the friction. The distance between your SDR and AE is the distance between your forecast and your reality. Ditch the vague idea of alignment and forge a pact. It's not a meeting. It's a weapon.

TL;DR

Stop talking about "alignment". It's a weak, passive goal. Build a concrete, actionable "pact" between your SDRs and AEs based on shared ownership.
Your pact needs a co-created definition of a real opportunity. Go beyond BANT and define the specific business pain, impact, and context required before any meeting is booked.
Establish ironclad rules of engagement. Mandate a rapid, detailed feedback loop for rejected opps and a pre-call briefing summary from the SDR for every accepted meeting.
